What is a company brain?

A company brain is the operating layer that runs a business on AI agents. It has four parts: shared records the agents read and write, agents that carry the work from one seat to the next, checks that stop anything from shipping without evidence, and one place where a person makes the calls that are theirs. Most definitions you will find describe a memory layer, the shared context an AI reads before it acts. Memory is one of the four parts. A brain that only remembers is a library. A company brain runs.

The four parts

Shared records. Customers and orders, money and metrics, rules and knowledge, kept where every agent reads the same facts. This is the part most vendors mean by "company brain," and it is necessary. It is not sufficient.

Agents that carry the work. Executive seats, one per function of the business, that pick up a job, check it against the records, and hand it on. In the lab the six seats are operations, customers, money, product, time and energy, and rules and risk, plus an owner agent for each live business.

Checks before anything ships. A test suite and a real build, a review by something that did not do the work, a rule that blocks a claim without a source, and a receipt that records what was checked. A green build on a laptop is not a working page; the checks exist to notice the difference.

One place a person decides. Money, external sends, deletions, and anything the owner would want to see before it happens wait for a person. The brain surfaces the decision with its context; it does not take it.

What a company brain is not

  • It is not a chatbot you ask questions. You can talk to one, and the lab does, in one chat where the company gets run, but the chat is a window onto work that is already moving.
  • It is not a knowledge base or a wiki. Those hold facts for people to read. A company brain holds facts for agents to act on, and records what they did.
  • It is not automation on triggers. A scheduled task runs and stops. A company brain returns to unfinished work on a heartbeat, with its context intact, until the work is done or a person is needed.

How you know one is real

A company brain that is real can show you what it did. Ask three questions: What did it ship this week, and what did it refuse to ship? What checked the work other than the thing that did it? Where does a person sign off, and what waits for them? If the answers are a demo, a dashboard, and "the AI decides," it is a memory layer with a chat window.

Do you need a company brain to use AI at work?
